Where the Chlorine Ends Up

Updated October 20, 2026

The last reaction in this chain does not use phosphoric acid. It uses a dialkyl phosphite, made by putting phosphorus trichloride through methanol. PCl3 with alcohol gives dimethyl phosphite and throws off hydrogen chloride; the herbicide is then assembled onto that phosphorus through glycine or iminodiacetic acid chemistry. Which means that upstream, every tonne of glyphosate is a tonne of chlorine logistics.

That is the structural fact behind the contained-phosphorus ladder, and it is the reason the herbicide is the top rung. Phosphorus delivered as PCl3 is indexed at 1.05 times the price of the element. The same phosphorus, delivered a single molecule later inside 24,850 yuan of herbicide, is indexed at 5.58.

The same element is worth 5.3 times more one reaction downstream. The question worth asking is what, exactly, was added in between — and the answer is not phosphate chemistry.

The delivery

A tonne of glyphosate is 18.32 per cent phosphorus. Delivered as the chloride that phosphorus would require 0.81 tonnes of PCl3, carrying 0.63 tonnes of chlorine into the plant. In practice the phosphorus arrives esterified — dimethyl phosphite — and that step is where the hydrogen chloride leaves and where the first part of the chain’s by-product arithmetic is settled.

So the herbicide market is, from the phosphorus industry’s point of view, an outlet for the chloride. It is also a very large one, and it is the only outlet in the chain that does not care what the phosphate price does.

The conversion cost did not move

Across 2025 the conversion cost — everything between the phosphorus raw material and the finished herbicide, excluding the phosphorus itself — sat at RMB 14,000, RMB 13,700 and RMB 13,850 at three points in the year. A spread of barely two per cent, while the product price ran 19 per cent.

That is the signature of a process whose cost is dominated by things that do not move: fixed plant, catalysts, solvents, the nitrogen and carbon feedstocks, and the energy to run the train. Against a price that moves 19 per cent, a conversion cost that moves two per cent means the entire price change lands on the phosphorus side of the ledger — which is exactly what the contained-phosphorus index measures.

And it means the margin is thin in absolute terms: RMB 750 a tonne at the December assessment. The phosphorus inside a single tonne of herbicide is worth 1.49 times the entire gross profit on that tonne. The raw material is worth more than the margin it earns.

Why the increment is not phosphate

Nothing added between 1.05 and 5.58 is a phosphate operation. The increment is nitrogen chemistry (glycine or iminodiacetic acid), carbon chemistry (formaldehyde, the methylene bridges), and — crucially — registration. A herbicide cannot be sold without an approval, and the approval is the asset. The contained-phosphorus index of 5.58 is not a measure of how much value glyphosate adds to phosphorus; it is a measure of how much of the price is stored in the licence and the brand rather than in the atom.

Which is why the index is stable and the price is not. When the herbicide price falls, the phosphorus content does not fall with it, and the index falls toward the chloride’s parity. When the price rises on a supply disruption, the index goes to 5.58 or beyond. The only thing that does not move is the conversion cost, because the conversion was never the scarce part.

The read-across

The parent report covers the intermediates as well as the herbicide, and that is the correct perimeter. Dimethyl phosphite, phosphorus oxychloride and the chloride sit upstream of this market and are priced by their own spreads — 3.5 per cent at the chloride, as the companion article in this pair sets out. Value compounds along the chain only after the chloride; at the chloride, the business is a courier with a by-product credit.

The practical implication for anyone buying or selling into this chain: the glyphosate price is not a signal about phosphorus, and the phosphorus price is only weakly a signal about glyphosate. They are connected through 0.81 tonnes of chloride per tonne of product and a two per cent conversion cost, and disconnected everywhere else.
