The Chlorine Arrives as a Payment, and the Margin Is 201 Yuan
The chlorine arrives as a payment
There is no way to understand the phosphorus trichloride market without noticing something that does not happen anywhere else in industrial chemistry: in Jiangsu in the second quarter of 2025, liquid chlorine averaged minus RMB 179 a tonne. A year earlier it averaged plus RMB 166. Chlor-alkali producers, unable to vent the co-product their caustic demand generates, were paying to have it taken away.
A tonne of PCl₃ contains 0.774 t of chlorine — three chlorines of 35.45 g against a 137.33 g molecule. At minus RMB 179, the second-largest input by mass is not a cost at all. It is a credit of RMB 138.6 a tonne.
The first-largest input is the one that decides everything. A tonne of PCl₃ carries 0.2256 t of yellow phosphorus, and at the 2025 assessment of RMB 24,324 that is RMB 5,487.5 — which is 105 per cent of the theoretical cash cost of the feedstock before the chlorine credit is netted off. In other words: the phosphorus alone, at spot, costs more than the whole theoretical cash cost of the molecule it goes into. The credit is what closes the gap. It is not a bonus. It is load-bearing.
Three and a half per cent, and 2.7 times
Run the arithmetic to the end of the line and the margin on PCl₃ in 2025 was RMB 201 a tonne — 3.5 per cent of a product priced at the Q2 market average of RMB 5,773. That is the entire spread between a chloride and the element it is built from, and it survives only because chlorine was being given away.
Which makes the sensitivity the most important number in the market:
| Move | RMB per tonne of PCl₃ | As share of product price | As multiple of the margin |
|---|---|---|---|
| Yellow phosphorus +10% | 549 | 9.5% | 2.7× |
| Margin, 2025 | 201 | 3.5% | 1.0× |
A one-in-ten move in the price of the input is worth 2.7 times the entire margin. Nothing a PCl₃ operator does — no yield improvement, no energy project, no logistics saving — is of the same order of magnitude as a normal month in the yellow phosphorus market. That is not a management problem. It is the structure of the business, and it explains why the Chinese fleet runs to order rather than to rate: 2025 output of 1,066.2 kt against nameplate of roughly 2.75 Mt is 38.8 per cent.
Half the tonnage goes into one herbicide
Phosphorus trichloride is not a diversified chemical. China holds 810 kt of glyphosate capacity — 68.6 per cent of a 1,180 kt world total, produced roughly 616 kt in 2025, and at 0.85 t of PCl₃ per tonne of herbicide absorbed 523.6 kt — 49.1 per cent of national PCl₃ output.
That ratio is not a process choice. 0.812 t is the stoichiometric floor — 137.33 ÷ 169.07, the mass of one phosphorus-bearing molecule against another — and no route improvement moves it. The IDA route reaches the same phosphorus through PMIDA; the glycine route through dimethyl phosphite. Both go through the chloride. A market with one customer taking half its tonnage, whose demand is set by transgenic acres in Brazil and a herbicide price in China, is a market whose diversification is largely nominal.
The oxychloride subtracts value
The next step in the chain is the one most people assume adds. Phosphorus oxychloride, at RMB 5,450 a tonne, is worth RMB 35.55 per mole of contained phosphorus. The PCl₃ it was made from, at RMB 5,773, is worth RMB 42.04 on the same basis.
Carrying the molecule one oxidation step further costs 15.4 per cent of its value per mole of phosphorus. The oxychloride is not a higher-value product; it is a more convenient one. It exists because flame retardants and phosphate esters need a phosphorus that is already oxidised and already chlorinated, and they pay for the convenience less than the oxidation costs.
Which is where the money in this market actually sits. Jiangshan alone — 80 kt of TCPP and 15 kt of BDP — absorbs 44.0 kt of POCl₃, 16.8 per cent of the Chinese pool. The value is in the ester, made by someone who buys the oxychloride. The chloride chain is a tolling operation in which each step hands the next one a slightly cheaper mole of phosphorus and takes a conversion fee for the trouble.
Where the energy sits
One number ties this market to the furnace that feeds it. At 13,000 kWh per tonne of P₄ and a 4.433 mass factor from P₄ to PCl₃, a tonne of PCl₃ carries 2,932 kWh of embedded electricity. A tonne of glyphosate, at 0.812 t of PCl₃, carries about 2,493 kWh.
Every participant in this chain is, financially, a participant in the electricity market, and almost none of them price like one. The furnace, not the reactor, is where this market’s energy sits — and the 3.5 per cent margin is what is left over after the furnace has been paid and the chlorine has been taken off someone’s hands.
