A Fifth of the Revenue Left and No Customer Did
The number that fell without a customer leaving
Shandong Taihe Technologies, a listed Chinese producer of water treatment chemicals, reported revenue of RMB 2,727.0 million in 2022, RMB 2,205.6 million in 2023 — a 19.12 per cent fall — and RMB 2,358.4 million in 2024, up 6.93 per cent. Across the two years net, 13.52 per cent of the top line went and did not come back.
A merchant water-treatment business does not lose a fifth of its revenue because cooling towers stopped scaling. It loses it because the price of what it sells fell, and because a pass-through chain gives back exactly what it was given. Almost everything that matters about the phosphonate market follows from that one sentence.
The arithmetic of the give-back
HEDP is 30.07 per cent phosphorus, and yellow phosphorus is the phosphorus. So the feedstock is not a cost sitting inside the product; it is most of the product. At RMB 22,500 a tonne for yellow phosphorus, one tonne of active HEDP contains 0.301 tonnes of phosphorus, and the acid content of that same tonne is RMB 8,758 of phosphorous acid — 75.07 per cent of a 90 per cent solid price, and 82.76 per cent of a 60 per cent solution measured on an active basis.
Now the exposure. A 10 per cent move in yellow phosphorus is 5.8 points of HEDP revenue. Set that against the merchant tier’s margin structure — Aquapharm’s disclosed 31 per cent gross and 20 per cent EBITDA, an eleven-point spread that carries the entire operating cost of the business — and 5.8 points of revenue is 29 per cent of EBITDA if it is not passed through within the same quarter.
That is the risk in this market, in a single ratio. Not demand, not capacity, not competition from a hundred Chinese plants: whether a chemical company can reprice a drum within ninety days of a furnace in Guizhou changing its mind.
Which makes the forecast’s most important assumption a commercial one
The model has value compounding at 5.78 per cent against volume at 3.39 per cent, which lifts realised revenue per tonne from USD 1,552 to USD 1,864 — 20.11 per cent across eight years. On the page that reads like a value story. It is not. It is a claim that the chain retains more of a rising feedstock price than it gave back of a falling one, and the report is candid that this is what it is claiming.
Retention is an organisational capability, not a chemical property. It depends on how many customers a producer has, how long its contracts run, whether it sells on a formula or a list price, and whether the buyer already has a second source that is qualified. Taihe’s 2023 is the evidence that the capability is not evenly distributed: a 19.12 per cent revenue fall in a market where the underlying volume did not decline is what a failed pass-through looks like in an audited number.
This is the part of the report that a reader is most likely to skip and least able to do without. Every tonne in the 719,000-tonne 2033 volume line has to be sold at USD 1,864 rather than USD 1,552 for the value path to exist. That is not a market forecast. It is a forecast about procurement departments.
What that makes worth paying for
Which explains the multiples, and the multiples are the sharpest read in the report on what is actually defensible here. PCBL signed a share purchase agreement in November 2023 to acquire Aquapharm for INR 3,800 crore against revenue of INR 2,045 crore and projected EBITDA of INR 370 crore — 1.86 times sales and 10.3 times EBITDA. Dorf Ketal was reported in September 2025 in exclusive talks, advised against Bain Capital, to buy Italmatch Chemicals for USD 1.6 billion: a business of more than 20 manufacturing plants, eight R&D centres and 1,100 employees.
A buyer paying 1.86 times sales for a company whose feedstock is between 75 and 83 per cent of its product price is not buying a molecule. The molecule is available at a published quote from any of a hundred plants, and the report’s own summary of the commodity end is that it “is already at the floor”. What is being bought is a qualified position on a consumer goods company’s approved-vendor list, plus the formulation file that goes with it — because a laundry formulation is validated against a specific phosphonate, and changing supplier means re-validating a product sold in hundreds of millions of units.
That is the only asset in this market that survives a feedstock spike, and it is why the merchant tier is consolidating at precisely the moment the feedstock behind it is being starved.
What would prove this wrong
Two things, and they point in opposite directions. If yellow phosphorus holds at a level where 5.8 points stays 29 per cent of EBITDA, and the merchant tier still lifts revenue per tonne by 20.11 per cent across eight years, then retention works at scale and the forecast is conservative. If Taihe’s 2024 recovery of plus 6.93 per cent turns out to be a one-year price rebound rather than a recovered capability, then the 20.11 per cent has the wrong sign and the value line collapses back toward the 3.39 per cent volume line.
The indicator is not the phosphonate price. It is the gap between the phosphonate price and the acid price, reported by the people who publish both. When the gap widens, the chain is retaining. When it narrows, it is giving back — and the last time it narrowed, a fifth of a listed company’s revenue went with it.
Frequently Asked Questions
Why did Shandong Taihe's revenue fall 19.12 per cent in 2023?
Shandong Taihe Technologies reported RMB 2,727.0 million of revenue in 2022 and RMB 2,205.6 million in 2023, a fall of 19.12 per cent, before recovering to RMB 2,358.4 million in 2024, up 6.93 per cent. A merchant water-treatment business does not lose a fifth of its revenue because customers stopped treating water; it loses it because the price of what it sells fell. In a chain where phosphorous acid is 75 to 83 per cent of the product price, revenue moves with the feedstock, and the 2023 fall is what a failed pass-through looks like in an audited number.
Why is revenue per tonne the most important assumption in the forecast?
Because the forecast has value compounding at 5.78 per cent against volume at 3.39 per cent, lifting realised revenue per tonne from USD 1,552 to USD 1,864, a 20.11 per cent gain across eight years. That is not a claim that phosphonates become more valuable; it is a claim that the chain retains more of a rising feedstock price than it gave back of a falling one. Retention is a commercial and organisational capability, so the most load-bearing assumption in the model is about pricing power rather than about chemistry or demand.
Why did PCBL pay 1.86 times sales for Aquapharm?
Because the molecule is not the asset. PCBL paid INR 3,800 crore for Aquapharm against INR 2,045 crore of revenue and INR 370 crore of projected EBITDA, which is 1.86 times sales and 10.3 times EBITDA, for a business whose feedstock is between 75 and 83 per cent of its product price. What a buyer at that multiple is purchasing is a qualified position on a consumer goods company's approved-vendor list and the formulation file that goes with it. A laundry formulation is validated against a specific phosphonate, and changing supplier means re-validating a product sold in hundreds of millions of units.
What is the pass-through risk in a single number?
A 10 per cent move in yellow phosphorus is 5.8 points of HEDP revenue. Against Aquapharm's disclosed 31 per cent gross and 20 per cent EBITDA margin, that is 29 per cent of EBITDA if it is not passed through within the same quarter. The single indicator to watch is therefore the gap between the phosphonate price and the phosphorous acid price: when the gap widens the chain is retaining, and when it narrows it is giving back.
